What Is a Hydraulic Cylinder Head Bush?
The head bush (also called a gland bush, rod bush, or gland bearing) is a machined sleeve fitted inside the cylinder head – the end of the cylinder where the piston rod passes through. It has one job that matters enormously: keeping the rod perfectly centered as it strokes in and out, thousands of times a day.
The bush is the rod’s bearing surface. It carries the side loads that would otherwise be taken by the rod seals — and seals are not designed to carry load. Most bushes are made from bronze, bronze-lined steel, or cast iron with specific bearing properties, chosen to be slightly softer than the rod so that wear happens in the replaceable bush rather than on the expensive chromed rod.
Sitting right alongside the bush in the cylinder head are the rod seal (which keeps hydraulic oil in) and the wiper seal (which keeps dust and grit out). All three work as a system: when the bush wears, the rod moves off-center, and both seals start dying young.
Why Head Bushes Wear Out Faster in the UAE
Three local factors accelerate bush wear in the Emirates:
Side loading on construction sites. Excavators, loaders, and cranes working on uneven ground put heavy lateral loads on cylinder rods. Every degree of misalignment transfers force into the bush.
Dust and fine sand. Once a wiper seal starts to fail, abrasive particles ride the rod straight into the bush surface and act like grinding paste. In the UAE’s environment, this feedback loop is faster than almost anywhere else.
Heat. Sustained 45–50°C ambient temperatures thin the hydraulic oil and reduce the lubricating film between rod and bush, increasing metal contact and wear rates — especially on machines already running hot.
6 Warning Signs of a Worn Head Bush
- Repeated rod seal failures. If you’ve resealed the same cylinder twice in twelve months and it’s leaking again, stop buying seals. An off-center rod destroys new seals within weeks. This is the single most reliable indicator we see.
- Visible rod play. With the cylinder unpressurized, grab the extended rod and push it side to side. Any noticeable movement means the bush clearance is beyond limits. A healthy bush allows almost no perceptible play.
- Uneven wear on the removed seal. When you strip the cylinder, look at the old rod seal. Worn heavily on one side and nearly untouched on the other? The bush is letting the rod run off-center.
- Scoring or polishing lines on the rod. Shiny stripes or scratch lines along one side of the chrome indicate rod-to-metal contact — either a failed bush or debris embedded in it. Catch this early; a scored rod means re-chroming, which costs far more than a bush.
- Knocking or clunking at stroke ends. Excess bush clearance lets the rod shift as load direction changes, producing an audible knock when the cylinder reverses.
- Drifting or spongy movement under load. A badly worn bush can allow enough misalignment for internal bypass leakage, showing up as a cylinder that won’t hold position.
Can You Just Replace the Seals and Keep Working?
Honestly — you can, and plenty of operators do. But it’s false economy. New seals in a worn bush typically survive 10–20% of their normal service life. You’ll pay for seals, labour, and machine downtime two or three times over before finally replacing the bush anyway. Worse, prolonged running on a worn bush eventually scores the rod and can egg out the cylinder head bore itself, turning a modest repair into a major one.
The rule we give clients: if the rod has measurable play, the bush gets replaced with the seals. Every time.
How Head Bush Replacement Is Done Properly
A correct bush replacement is a machining job, not just a parts swap:
- Strip and measure. The cylinder is disassembled and the rod diameter, bush bore, and head bore are measured. Wear is quantified against OEM clearance specs — not judged by eye.
- Assess the rod. If the chrome is scored, the rod is straightened, ground, and re-chromed first. Fitting a new bush against a damaged rod just restarts the wear cycle.
- Machine or source the new bush. For many older machines and non-standard cylinders, an off-the-shelf bush simply doesn’t exist. This is where in-house lathe capability matters: the new bush is machined from the correct bearing material to exact clearance for your rod’s actual measured diameter — not a nominal size.
- Press-fit and finish. The bush is fitted into the head and, where required, final-bored in place to guarantee concentricity with the seal grooves.
- New seal kit and assembly. Rod seal, wiper, and O-rings are replaced as a set — never reused.
- Pressure test. The rebuilt cylinder is tested to OEM pressure specification before it leaves the workshop, checking for leakage, drift, and smooth full-stroke movement.

There’s no single number — it depends on side loading, contamination control, and duty cycle. As a working guideline from what we see across UAE fleets: cylinders on well-maintained machines with intact wiper seals commonly run 4,000–6,000+ operating hours before bush clearance becomes an issue, while heavily side-loaded cylinders (excavator buckets, crane outriggers on rough ground) may need attention at half that. The practical answer: check rod play at every reseal, and replace the bush the moment play is measurable.
